Should the Scrum Master and the Project Manager be the same person in a small startup team?
I've just joined a startup with only 10 people. They want me to act as both the Scrum Master for the dev team and the Project Manager who reports to the investors on budget and timelines. I feel like these roles have a fundamental conflict of interest: one focuses on the team's process and health, while the other focuses on external deadlines and resource management. Is it possible to balance both, or am I setting myself up for failure? What are the pros and cons?

In a startup, wearing multiple hats is common, but this specific combination is very tricky. A Scrum Master is a "Servant Leader" who protects the team from external pressure, whereas a Project Manager often is the one delivering that pressure to meet a deadline. If you do both, you might find yourself sacrificing the team's long-term velocity for a short-term investor milestone. If you must do both, be very transparent about which "hat" you are wearing in meetings. Use your PM role to manage investor expectations and your SM role to ensure the team isn't cutting corners on quality.

Brian, that is exactly my fear! If they think I'm a "manager" who controls their raises or reports their mistakes, they won't speak up about what's actually going wrong in the process. I need to figure out how to keep that safe space for the team while still giving the investors the high-level updates they need to keep the funding coming in.

It’s better to have a lead developer act as a "Scrum Coach" and let you handle the external PM duties if you can't hire two people.

I disagree slightly with Kevin; a lead dev often has too much technical work. I think Elizabeth’s "two hats" approach is the most realistic for a 10-person shop.
