What is the technical difference between a Project Manager and a Scrum Master?


My company is "going Agile," and they want to re-title all Project Managers as Scrum Masters. I feel like the roles are fundamentally different in terms of authority and daily tasks. Can someone explain the shift in mindset required to move from "Command and Control" to "Servant Leadership"?

A PM drives the car; a Scrum Master makes sure the car is in top condition and the road is clear of debris.

  • Great analogy, Jessica! It highlights that the Scrum Master is an enabler, not a driver. The team (the engine) is what actually moves the project forward.

How do you handle the accountability aspect when there's no longer a "single neck to wring" if a deadline is missed?

  • David, that's where "Collective Ownership" comes in. In Scrum, the whole team is accountable. If a deadline is missed, the team fails together. This actually creates more pressure to perform because no one wants to let their peers down. The Scrum Master's role is to facilitate the discussion on how to avoid that failure next time, rather than assigning blame.

The biggest shift is in the "Who." A PM owns the project's success, budget, and timeline. A Scrum Master owns the process and the team's health. In 2023, when I made this transition, the hardest part was not giving orders. Instead of asking "Why isn't this task done?", you ask "What is blocking you from finishing this task?" You stop being the person who makes the plan and start being the person who removes the obstacles so the team can execute their own plan. It’s a shift from being a "Boss" to being a "Coach."
