What is the best Narrative Arc structure for a technical data presentation?


I struggle with the "flow" of my data stories. Is there a standard framework, like the Freytag's Pyramid or the Hero's Journey, that works specifically for explaining complex machine learning results to non-technical executives? How do I build tension and provide a "resolution" using just numbers and trends?

The most effective structure for data is: The Context, The Complication, and The Solution. In late 2023, we framed an annual report by showing the "Current State" (Context), then introducing the "Data Gap" or "Loss in Revenue" (The Complication), which creates natural tension. The "Resolution" is your data-driven recommendation. By treating the "Data Insight" as the hero that saves the company from the "Complication," you create a narrative that executives can actually follow emotionally. It moves the conversation from "what happened" to "what we must do next" to win.

Does this structure still work if the data shows a negative trend that we don't have a clear "solution" for yet, or does that ruin the resolution?

  • Richard, even if you don't have the final answer, the "Solution" in your arc can be the "Proposed Next Steps" or "Requested Budget for Research." The resolution is the path forward.

Always start with the "Why." If the audience doesn't understand the stakes of the problem, the data—no matter how impressive—won't resonate with them.

  • Spot on, Barbara. Empathy for the stakeholder's pain points is the most underrated part of the data storytelling process. You have to speak their language first.
