How do we handle 'External Dependencies' in a multi-project Gantt environment?
My project relies on a "Quality Management" audit that is managed by another department. Their schedule changes constantly, which wreaks havoc on my Gantt chart. How do you link tasks across different project files? Is it better to use "Cross-Project Links" or just manually update a "Milestone" once a week to reflect the external reality?

Cross-project dependencies are the leading cause of "Gantt Sprawl." If your tool supports it, use "Inter-project Dependencies." This allows your "Start Audit" task to be physically linked to the "Finish Preparation" task in the Quality team's file. However, this can make your schedule "jittery" if they make minor daily changes. A more stable approach is to use a "Master Project" view. You define specific "Handover Milestones." Each team manages their internal mess, but they are committed to hitting that milestone date. This "Loose Coupling" provides visibility without causing your own schedule to dance around every time someone else sneezes.

You've identified the trade-off, Paul. To fix this, you need a weekly "Sync Meeting" where the "Status" of the upstream project is discussed. Even if the milestone date hasn't moved yet, you should look at their "Percent Complete" and "Remaining Work." If they are 50% through the duration but have only completed 10% of the work, you know that milestone is going to slip. You can then proactively adjust your Gantt chart. High-level milestones are great for the chart, but they must be backed by transparent communication between the project leads to be effective.

We use a "Shared Calendar" for the Quality Audit team. Our Gantt charts pull from that one source of truth to avoid any communication gaps.

I agree with Karen. Having a centralized source for shared resources or events is a lifesaver. Jessica, the Master Project view Mary mentioned is your best bet for scale.
