How to handle a Project Sponsor who constantly changes the project scope mid-sprint?
I'm dealing with serious scope creep. My sponsor keeps adding "urgent" features during the middle of our active sprints, which is demotivating the developers and ruining our burn-down charts. How do I push back effectively without damaging the professional relationship?

All answers to this question.
You must visualize the impact of these changes. When the sponsor asks for a new feature mid-sprint, show them the current sprint backlog and ask which existing item should be removed to accommodate it. This is the "Iron Triangle" in action: Scope, Time, and Cost. If they won't remove anything, explain the risk to the release date. Often, sponsors don't realize that adding a "small" feature has a ripple effect on testing and integration. Data-driven pushback is much more professional and harder to argue against than emotional resistance.

Are you currently holding Sprint Reviews where the sponsor can see the progress and suggest changes for the next sprint instead of the current one?

Exactly! The Sprint Review is the designated place for this. If they try to bypass it, remind them that the integrity of the current sprint is what ensures the quality they expect. Protecting the team's focus is the PM's primary job during the execution phase.

Implement a formal change request process. Even in Agile, documenting the "why" and the "impact" of mid-sprint changes makes stakeholders think twice before interrupting.

Using a change log creates a paper trail that often discourages frivolous requests and keeps everyone accountable for the project's success.
