When should a project switch from DMAIC to DMADV in a Six Sigma environment?
We are currently in the Measure phase of a Six Sigma project for our customer service portal, but it’s becoming clear that the current process is fundamentally broken and cannot be improved. At what specific point should a Green Belt recommend abandoning DMAIC for DMADV to design a new process from scratch without wasting more resources on a failing system?

The decision usually pivots during the Analyze phase. If your root cause analysis reveals that the process capability is so low that even optimized variables won't meet the Critical to Quality (CTQ) requirements, you must pivot. In my experience leading a manufacturing overhaul in 2023, we realized the existing assembly line had physical constraints that no amount of statistical tweaking could fix. Switching to DMADV allowed us to design a modular system that exceeded our original Six Sigma goals. It is better to admit a process is "broken" early than to force a DMAIC framework onto a design that lacks the inherent capacity for success.

Are you concerned about how this pivot will affect your project timeline and stakeholder buy-in? Moving from "improve" to "design" usually requires a different set of resources and a much longer testing phase. How do you plan to justify the additional budget needed for a full redesign to your executive sponsors who are expecting quick results from a standard DMAIC cycle?

You should use a "Process Capability Index" ($C_{pk}$) analysis. If the $C_{pk}$ is consistently below 0.5 regardless of your pilot fixes, it's a definitive sign that the process requires a complete redesign via DMADV.

Charles is spot on. Using the $C_{pk}$ provides a hard, mathematical justification for the switch that stakeholders can't easily argue with. It turns a subjective "it's broken" into a data-driven fact.
